Create 3D VTubers in Under an Hour Without an iPhone: Free 3D Rigging Tool Announced for October 1

3D creator Don P Bongwater (@DonPBongwater) announced on September 23, 2026 via X that a tool capable of creating, rigging, and preparing high-end 3D avatars in under an hour without requiring an iPhone will be released entirely for free on October 1, 2026. The release aims to eliminate the steep hardware entry barriers and specialized rigging expertise that have long constrained the VTuber creation ecosystem.

Eliminating iPhone Dependency in 3D VTuber Tracking

In the digital avatar community, achieving high-fidelity motion and facial tracking has long depended heavily on dedicated iPhone hardware, creating a notable cost and equipment barrier for independent creators entering the space.

Don P Bongwater stated that the primary objective behind the software is ensuring creators are no longer restricted to Apple hardware. According to the announcement, the upcoming tool allows users to employ any capture method or standard webcam they prefer. While 2D creators recently gained accessible workflows through initiatives like Leaflit's (@Leaflit) single-image AI VTuber Studio, Don P Bongwater is focusing on streamlining the 3D pipeline—allowing creators to have a high-end 3D model created, rigged, and ready to use in under an hour.

Speech Analytics, Runtime Mesh Animation, and Full-Body Tracking

Rather than relying on traditional state-based mouth swapping—which transitions between pre-rendered mouth sprite images—the software animates a single mouth mesh dynamically at runtime.

  • Camera-Free Operation: For streamers without a functional webcam or working on minimal setups, an internal speech analytics engine processes raw vocal audio to dynamically drive mouth movements. When a camera is present, the speech analytics actively reinforce and refine the raw camera capture data.
  • Masked Avatar Compatibility: Addressing avatar character designs that feature face masks covering the mouth, the tool natively supports generating a mouth mesh with the mask overlaid as a cover.
  • Low-Poly and Full-Body Tracking: The pipeline supports low-polygon models as well as full-body motion tracking, with tracking quality scaling according to the resolution and quality of the connected camera.
  • Hotkey Animation Bindings: Creators can configure custom hotkey bindings to trigger different animations and character actions during live broadcasts.

Addressing community skepticism regarding whether the software merely delivers basic voice-to-mouth lip-syncing, Don P Bongwater posted a demonstration video showcasing complex facial deformation. In the post, he characterized the motion fidelity as a generational leap over Fable 5—which represented state-of-the-art capture in June—noting that the demonstrated build represents the baseline quality as underlying models continue rapid iteration.

October 1 Release Schedule, Hardware Requirements, and Outlook

The tool is scheduled for official free release on October 1, 2026, aimed at opening high-end 3D VTubing to anyone with a compatible computer.

Because dynamic runtime mesh deformation and 3D motion processing require hardware compute, specific system requirements and performance benchmarks remain to be confirmed upon release. As the project is currently in its pre-launch announcement phase based on developer demonstrations, community testing will be required upon the October 1 release to verify real-world stability, latency, and compatibility across varied custom 3D models.
